Every leader I meet has been told to "be more adaptable." Few have been asked the only question that gives the word meaning: adaptable toward what?
You cannot be adaptable without a vision. Without direction, adaptation is only drift, restless motion that looks like agility and feels like anxiety. Frankl understood this: the last human freedom is to choose your attitude, and attitude needs a meaning to point at. A leader without an anchor (in the future) doesn't bend with the storm; he scatters in it.
Second misunderstanding: we treat adaptability as a trait you either have or lack. It is a skill, measurable and trainable. And much of it lives outside you, in the environment you build. You are only as adaptable as the culture around you allows. High personal adaptability within a system that punishes failure is a gift spent fighting the system rather than leading it.
The third trap is subtler. Under pressure, your greatest strength becomes your cage. The achiever performs harder, the challenger controls more tightly, the analyst retreats into more analysis - each doubling down on the very reflex the moment no longer needs. The personality is not the problem; unconscious identification with it is.
And nothing adapts alone. In nature, no organism adapts in isolation; instead, it stays in constant contact with what surrounds it. Leaders who navigate by self-perception alone read a map drawn entirely from the inside. The truest data about your leadership is held by the people who live with its consequences.
Two final lenses. Between every stimulus and your response lies a gap, and in that gap lives your freedom. Most leaders collapse it to zero (or freeze, using "not enough information" as cover for a choice they are afraid to make). And the costliest error of all: solving a complex problem with complicated tools. A culture, a market, or a team in disruption cannot be analyzed into a solution. They need small, safe-to-fail probes, not another report.
Presence-based masterful coaching offers the most powerful adaptation tool a leader can wield. Unlike prescriptive frameworks or one-size-fits-all strategies, this approach centers on real-time awareness, deep listening, and authentic engagement with self and others.
Through presence, leaders become attuned to subtle shifts within themselves and their environments, allowing for timely, wise responses instead of automatic reactions. This cultivates not just skillful adaptation (create a vision, detect how your personality strangles your adaptation instinct, invite stakeholders into defining your next move, probing the reality, etc.), but also a culture where growth and change are possible for everyone involved.
So before asking how to adapt, sit with the harder question: adaptable toward what?
